Cost Structure & Pricing Advisory — Sendai, Japan

Figures and reasoning, set out at the same table.

Green Azalea works through where a company's margin is actually made, how its costs behave under volume, and what a price is communicating — using the company's own records, not industry averages. The reader decides what follows.

What this work is for

Many companies price by habit — a figure set years ago, nudged occasionally, rarely re-examined against what it actually costs to deliver. This work exists to make that examination possible, without asking anyone to abandon what already works.

Each engagement produces a written record alongside the numbers, so a decision made in one quarter can be checked against the reasoning behind it in the next.

The margin ladder

A step-by-step reduction from revenue to net margin

Gross revenue 100%
Less: direct cost of goods or service -42%
Gross margin 58%
Less: allocated overhead -24%
Less: volume-sensitive costs -9%
Net margin 25%

Assumption

Figures above are an illustrative example only, shown to explain the method. A company's actual ladder is built from its own accounting records during a Margin Structure Review.

Mapping cost behaviour

Some costs move with volume in ways that are not obvious from a standard chart of accounts. A packaging cost might scale in steps rather than smoothly; a support cost might be flat until a threshold, then jump. Mapping this behaviour separates lines that look similar on paper but respond very differently as volume changes.

This stage sits inside the Margin Structure Review and feeds directly into the price position work that follows.

Testing price positions

A price can be built several ways — from cost upward, from perceived value, in tiers, or as a subscription. Each carries implications, including ones that would be uncomfortable for a company as it currently operates. Setting these out honestly, against real volumes rather than hypothetical ones, is the purpose of the Price Position Discussion.

Setting a review rhythm

Numbers examined once and then left tend to drift quietly out of relevance. The Quarterly Figures Review exists for companies without an internal finance function that can ask these questions on its own — a recurring, modest session that keeps the reasoning attached to the results.
